In nahezu allen Supply Chains begegnet uns der typische Zielkonflikt OEE-Maximierung vs. Bestandsreduzierung vs. Service-Level-Optimierung.<\/p>\n

Individuelle, meist kostenbasierte Ziele einzelner funktionaler Abteilungen f\u00fchren zu Silo-Optimierung und gegenseitigen Beeintr\u00e4chtigungen innerhalb der Organisation aufgrund von widerspr\u00fcchlichen und irref\u00fchrenden Zielgr\u00f6\u00dfen.<\/p>

Ursache ist meist das mangelnde Verst\u00e4ndnis, dass sich relevante Informationen im operativen, taktischen und strategischen Planungsbereich unterscheiden: Forecasts, zum Beispiel, werden zur Langfristplanung ben\u00f6tigt, kurzfristig hingegen sind tats\u00e4chliche Kundennachfragen entscheidend.<\/p>\n

Auch die Ber\u00fccksichtigung von Fixkosten, beispielsweise \u00fcber Kennzahlen wie OEE, ist im strategischen Horizont relevant, f\u00fchrt im operativen Horizont allerdings zu suboptimalen Entscheidungen. Eine optimale Steuerung der Supply Chain erfordert also auf die Entscheidungshorizonte abgestimmte, konfliktfreie Kennzahlen.<\/p>\n

Variabilit\u00e4t und Silo-Optimierung<\/h3>\n

Im DDMRP werden alle Entscheidungen auf operativer Ebene so getroffen, dass sie den Fluss (\u201eFlow\u201c) von relevanten Informationen und Materialien f\u00f6rdern. Flow wurde als wichtigstes und oberstes konfliktfreies Ziel erkannt, welches weder Variabilit\u00e4t noch Silo-Optimierung f\u00f6rdert.<\/p>\n

Als Flow Metrics werden daher Kennzahlen bezeichnet, die konsequent diesen Fluss von relevanten Informationen und Materialien unterst\u00fctzen. Hierzu werden ausschlie\u00dflich die f\u00fcr den jeweiligen Entscheidungshorizont relevanten Informationen einbezogen sowie Zielkonflikte konsequent eliminiert.<\/p>\n

Flow Metrics ber\u00fccksichtigen beispielsweise, dass weder Ums\u00e4tze noch Vollkosten, sondern der Durchsatz \u2013 vor allem bei Engpassressourcen \u2013 operativ relevant ist.<\/p>\n

Die Umstellung auf ein Flow-basiertes Performance Management erfordert nicht notwendigerweise, dass alle bisherigen KPIs ausgewechselt werden m\u00fcssen. Jedoch m\u00fcssen potenzielle Konflikte eliminiert und relevante Informationen auf allen Ebenen der Entscheidungsfindung sichergestellt werden.<\/p>\n
